Gartner's 2025 research finds that 57% of organisations estimate their data is not AI-ready. Informatica research puts the share without sufficient data quality at 88%. These organisations often have substantial data assets accumulated over years. The problem is not quantity. It is that the data lacks the quality, accessibility and governance that AI deployment requires to produce reliable outputs. An AI system trained on or prompted with inconsistent, inaccessible or unclassified data will produce outputs that cannot be trusted. Organisations with data problems cannot solve them by deploying more AI. The problems compound.
AI-ready data has four characteristics, each a governance condition rather than a technical one. It is consistently formatted: the same type of information is recorded the same way across the organisation, so AI systems can process it without encountering structural exceptions. It is accessible: the data can be retrieved in days rather than requiring a formal request to a data team. It is classified: its sensitivity is documented, its handling rules are known and the people using it in AI workflows know what category it belongs to. And it is governed: there is a named owner accountable for its quality, currency and appropriate use. Organisations with data that lacks these characteristics are not technically ready to deploy AI at scale. Deploying AI at scale in this condition produces unreliable outputs that erode confidence in the entire AI programme.
Select one data type central to a planned AI workflow: customer records, proposal content or operational logs. Assess it against four criteria: is it consistently formatted? Can it be accessed without a data team request? Is its sensitivity classified? Is there a named owner? The answers define the gap for that data type. Closing it for one type is the starting point. It is also the proof of concept for how the organisation builds toward AI readiness across its full data estate. An organisation that can demonstrate AI-ready data for one workflow has the methodology to extend it systematically. An organisation that deploys AI without this groundwork has the opposite problem: each new workflow adds to an accumulating data quality debt.
