BCG research finds that 64% of organisations provide technical AI training to their workforce, while only 35% have structured change management programmes for AI adoption. Organisations with structured change management are 1.5 times more likely to meet their AI goals. The training investment is not wasted. It builds individual skill. But skill without change management builds capability that sits outside the operating model rather than inside it. Individuals return from training and re-enter unchanged workflows. The skill they developed in training has no place to land. The investment produces informed individuals operating within uninformed processes.
Technical training answers the question of how to use the tool. Structured change management answers a different set of questions: how does the workflow change when the tool is in it; what does each person's role become in the redesigned workflow; how are concerns heard and resolved before they become resistance; and how is the transition from old to new workflow managed without disrupting operations. These questions cannot be answered in a training programme. They require process design, role specification, communication planning and a managed transition period. Organisations that treat training as the change management investment consistently find that trained individuals return to untrained workflows. The training did not fail. The workflow did not change.
Structured change management for AI has three components. Workflow redesign documentation that shows each role in the new process so every practitioner knows what their work looks like after the AI is in it. A communication plan that addresses specific role changes rather than general AI benefits, what changes for whom in what timeframe and with what support. And a transition plan that defines how the organisation moves from current to future state without disrupting operations during the transition period. If these three components are absent, the training investment will produce informed individuals operating within unchanged processes. That is the condition most consistent with the 74% who are not capturing AI value, and with the 65% who are training without managing the change.
